Chapter 1 · The investment opportunity

What if Locky's environmental advantage could become a growth engine?

ZeroPact proposes to turn verified CO₂ information into an additional reason to choose Locky at checkout — while building environmental intelligence infrastructure that strengthens Locky's long-term positioning within the CTT ecosystem.

€20,394

Total initial six-month commitment

Six months

To evaluate commercial influence and build the scientific foundation

10%

Default ZeroPact participation in estimated incremental contribution after validation

One investment. Two sources of potential value.

Commercial growth

Additional profitable locker deliveries.

Strategic infrastructure

Reusable environmental measurement, evidence and reporting capabilities.

Chapter 2 · Market evidence

Consumers already choose delivery based on what matters to them.

Delivery choice81%

of shoppers say they will abandon a purchase if their preferred delivery option isn't available.

Delivery choice is an important part of the e-commerce purchase decision.

DHL E-Commerce Trends Report 2025

Survey of 24,000 online shoppers across 24 global markets. Stated intention, not observed behaviour.

Locker preference27%

of European e-shoppers cite parcel lockers among preferred delivery options, up from 23% — now second only to home delivery.

Parcel lockers already have meaningful consumer appeal.

Geopost E-Shopper Barometer 2025

30,697 interviews across 22 European countries. European average — not Portugal-specific.

Sustainability72%

of online shoppers globally say they consider sustainability when shopping online.

Environmental considerations are relevant to a substantial segment of consumers.

“The opportunity is not to invent a new consumer behaviour. It is to reinforce an existing delivery preference with another relevant decision factor.”
Chapter 3 · The demand engine

How ZeroPact's checkout demand engine works

An additional information signal at the point of consumer decision. Toggle the CO₂ message to see what changes — nothing else does.

  4. 4Choice is recordedCompleted locker deliveries become the evaluation base.

The widget operates through eligible e-commerce checkout integrations using the CTT Expresso ecosystem. Participation depends on each merchant — not every merchant will automatically display it.

Chapter 4 · The investment

The €20,394 investment

Two staged CAPEX milestones plus a low fixed platform fee. Defined, quantifiable and capped for the six-month programme.

Phase 1 · Weeks 1–8 · Months 1–2

Tech integration, widget go-live & survey seed

  • • API and widget integration
  • • GLEC-aligned emissions calculations
  • • Checkout CO₂ information
  • • Target: 10,000 incentivised customer surveys
CAPEX · Locky pays ZeroPact€7,500
Phase 2 · Weeks 9–16 · Months 3–4

Baseline Theory Report & third-party certification

  • • Baseline Theory Report
  • • Methodology peer review
  • • Independent audit process with SGS or Bureau Veritas
  • • Certification pursued subject to auditor approval
CAPEX · Locky pays ZeroPact€10,500
Platform · Months 1–6

Platform management

  • • €399/month × 6 months
  • • Ends after month six
  • • Replaced by the month-seven variable model only if Locky proceeds
Fees · Locky pays ZeroPact€2,394
CAPEX €18,000 + platform €2,394 = total initial six-month commitment€20,394

Excludes external audit fees, survey incentives and any other costs requiring separate contractual agreement. Certification is pursued, not guaranteed.

Chapter 5 · The break-even question

How many additional locker deliveries repay the investment?

Only genuinely incremental completed deliveries count. Existing deliveries are never treated as incremental.

30,000
Additional deliveries repay the €18,000 CAPEX
at €0.60 contribution margin
33,990
Additional deliveries repay the full €20,394
at €0.60 contribution margin
8Chapter 6 · Six months to validate

Six months to validate commercial influence

The post-pickup questionnaire builds the environmental Additionality Coefficient — and now adds two commercial questions to estimate self-reported CO₂ influence. No A/B testing.

How the commercial-influence estimate stays conservative

Sample selection — respondents may differ from all locker users.

Nonresponse — weighting and conservative assumptions for missing answers.

Uncertainty — reported as ranges, not a single point.

Exposure verification — only checkouts where the widget was displayed.

Response bias — socially desirable answers discounted.

Stated vs. actual — intentions differ from behaviour; delivery trends used as supporting evidence.

Survey attribution is an estimate of self-reported influence — not causal proof.

Chapter 7 · Shared upside

The month-seven shared-upside model

After six months the fixed €399/month fee ends. If Locky proceeds, a variable fee applies per qualifying completed delivery from an eligible checkout where the widget was displayed.

Fee per qualifying event = CO₂-influenced share × contribution margin × ZeroPact participation

Variables

ZeroPact remuneration / month
Locky pays ZeroPact

Estimated incremental contribution pool / month
€8,100

after the fee, before other programme costs
  • • The fee applies to the full qualifying transaction base; the influence coefficient calibrates the per-event price.
  • • Cancelled, failed or non-qualifying events are excluded.
  • • The coefficient is recalibrated periodically as survey and delivery evidence accumulates.
  • • Entry into this phase is Locky's decision at the month-six gate.
Chapter 8 · Beyond the widget

Even without immediate uplift, Locky can build capabilities that matter.

Potential strategic benefits — not guaranteed financial returns. Their value depends on Locky's ability to use them.

CTT sustainability & net-zero reporting

Consistent, methodology-backed environmental performance information for the locker network.

Deliverable:
Locky environmental performance reporting framework
Who benefits:
Locky & CTT sustainability teams
Economic value:
Reduces bespoke analysis effort; supports qualified communications and delivery-channel comparisons.
Still to validate:
Avoided emissions do not automatically count as reductions in CTT's corporate inventory.

Competitive differentiation

Quantified, substantiated environmental information alongside price, convenience and coverage.

Deliverable:
Merchant-facing environmental performance reporting capability
Who benefits:
Locky commercial team, merchants
Economic value:
Can support merchant retention and win-rates.
Still to validate:
Merchant demand for the reporting must be confirmed.

Environmental claims governance

More defensible communications through documented calculations, assumptions and evidence — relevant to the EU Empowering Consumers for the Green Transition Directive (EmpCo).

Deliverable:
Environmental claims evidence pack
Who benefits:
Marketing, legal, compliance
Economic value:
Helps protect against the cost and reputational risk of unsubstantiated claims.
Still to validate:
Legal review of each specific claim remains necessary.

Commercial & tender readiness

Reusable environmental data for merchant discussions, procurement requirements and new partnerships.

Deliverable:
Standardised reporting outputs & merchant reporting prototype
Who benefits:
Sales, partnerships
Economic value:
Shortens responses to sustainability requirements in tenders.
Still to validate:
Frequency and value of such requirements in Locky's pipeline.

Long-term data intelligence

Structured understanding of delivery behaviour, collection methods, emissions scenarios and preferences.

Deliverable:
Governed dataset & recurring methodology improvement process
Who benefits:
Strategy, network planning
Economic value:
Informs locker placement and messaging decisions.
Still to validate:
Data access, governance and sample representativeness.
Chapter 9 · Risk & decision gates

A defined investment. Two potential return pathways. A clear decision gate.

Not risk-free — but bounded. The post-validation model requires agreement on the influence coefficient, eligible transactions, data access and economic terms.

01

Defined initial commitment

€20,394, excluding separately agreed costs.

02

Staged delivery

Two CAPEX milestones: €7,500 and €10,500.

03

Low fixed fee

€399/month during validation.

04

Aligned remuneration

10% default participation in estimated incremental contribution, as a fee per qualifying event.

05

Month-six decision gate

Review the evidence; decide whether to enter the transaction-based phase.

Known

  • • Total initial exposure
  • • Delivery & locker preference is high in surveys
  • • Simple CO₂ cues can influence choice in experiments

Uncertain

  • • Effect size at Locky's real checkouts
  • • Merchant participation and exposure
  • • Certification outcome

Being tested

  • • Self-reported CO₂ influence (survey)
  • • Completed delivery trends
  • • Reporting usefulness for Locky & CTT
Chapter 10 · The decision

The opportunity is bigger than the initial investment — if the economics validate.

€20,394
Defined initial commitment
€18,000 CAPEX + €2,394 platform

Incremental locker demand + reusable environmental intelligence

Recommendation

Approve a six-month programme with defined deliverables and clear financial evaluation criteria. At the end of the period, use the results to decide whether to scale the transaction-based model.

Measure the impact. Understand the behaviour. Share the value.
